Shebag implements Niloticus crocodile leather cutting processes in strict accordance with Hermès luxury leather standards. Distinct from saltwater crocodile leather, Niloticus crocodile leather features larger scales, high fiber toughness yet a fragile polished surface. All cutting work is completed fully by hand without machine die-cutting. Adopting a unique cross four-zone cutting system for abdominal leather, the complete process covers six core procedures: leather inspection and zoning, pattern layout and marking, manual cutting, thinning pretreatment, beeswax edge sealing pretreatment, and cut piece quality inspection.
Pre-operation cross four-zone zoning positioning is the core basis for Niloticus crocodile leather cutting. A complete Niloticus crocodile abdominal hide is divided into four zones based on the spinal midline and abdominal width midline. Each zone is strictly matched with specific bag components to avoid disordered grain caused by random material selection. The central zone on the spinal midline is the premium area of the hide with regular, uniform scales and no messy lateral round scales, exclusively used for the front and rear main panels of Birkin and Kelly bags. It requires perfect central line grain symmetry on both sides of the bag and an identical number of bamboo scale rows on the front and rear panels. The upper zones on both sides of the neck feature dense vertical bamboo grain, specially cut for bag handles and lock straps to ensure consistent layered texture between the vertical grain of handles and horizontal grain of the bag body. The lower tail-abdomen zones present wide large bamboo grain, mainly applied to bag bottoms and side panels, while the tiny scales at the tail end are only used for inner patches and small spacer accessories. The lateral zones with large round scales on both abdominal sides are prohibited for visible exterior use and only serve as inner lining, bottom leather and interlayer material to avoid messy visual effects.
Strict zoning standards are implemented in the workshop. The standard width of qualified Niloticus crocodile hide is 40 to 44 centimeters, and hides narrower than 40 centimeters cannot provide complete front and rear panels for bags above 30cm in size. Minor pores and scratches on the leather surface must be arranged at overlapping stitching positions or hidden inner areas to ensure flawless visible exterior surfaces. For high-gloss Niloticus crocodile leather, the entire surface is covered with transparent PVC protective film before cutting to prevent irreversible scratches and damage to the polished glaze caused by cutting knives and steel rulers, as the polished layer of Niloticus crocodile leather is extremely fragile.
The error of pattern layout and marking is strictly controlled within ±0.15mm via a dual-template system. The rough cutting template reserves a 3mm margin on all sides for preliminary cutting, while the precision finishing template is manufactured according to exact finished product dimensions for secondary alignment and correction after rough cutting, eliminating dimensional errors caused by natural leather expansion and contraction. Strict grain alignment specifications are enforced: the front and rear panels are aligned along the spinal midline with all horizontal scales symmetrical row by row; all handles and lock straps are cut from the vertical bamboo grain neck area to ensure identical scale rows and width for paired handles; tail leather for bag bottoms is laid horizontally with natural extended horizontal bamboo grain that smoothly connects with the vertical grain of front and rear panels. Marking is done with special white silver pens that do not corrode high-gloss glaze. Lines are drawn along scale gaps with steel rulers instead of across scale centers. Templates are fixed with heavy weights to prevent leather displacement during cutting.
Exclusive fully manual cutting is adopted for Niloticus crocodile leather with machine die-cutting completely forbidden. Sharp single-sided Japanese yellow steel cutting knives with a 15° thin blade are used. Unlike saltwater crocodile leather which allows thick blades, Niloticus crocodile leather has hard keratin scales that are prone to grain fiber tearing if cut with thick blades. Each cut penetrates the leather in three slow stages with light pressure on raised scales and enhanced pressure on scale gaps to prevent glaze cracking and edge scale chipping. Curved corners are cut slowly with smooth blade rotation without forced right-angle bending to avoid cracking the fragile polished layer. Margins of 1.2 to 1.8mm are reserved for folding and stitching according to component types: 1.8mm for large bag body panels, 1.2mm for narrow handles and straps, and 0.8mm for small inner spacer pieces. Hydraulic die-cutting machines are strictly prohibited as machine pressure causes invisible cracks in the thin polished layer between scales and subsequent glaze peeling in finished products. Repeated recutting is also forbidden to avoid edge delamination and fiber fuzzing which cannot be covered by subsequent edge sealing.
Specialized thinning pretreatment is carried out to adapt to the unique fiber structure of Niloticus crocodile leather, which consists of three layers: a surface polished keratin layer, a middle dense collagen fiber layer, and a loose flesh layer. Thinning only targets the loose flesh layer without touching the grain and polished surface. The original thickness of natural Niloticus abdominal leather ranges from 1.2 to 1.4mm, and the reserved thickness of exterior finished leather is standardized at 0.8 to 1.0mm. Zoned bevel thinning is applied: 45° bevel thinning to 0.4mm thickness and 1.2mm width at bag folding edges for seamless fitting; 0.3mm thinning at both ends of handle spacers for smooth double-layer bonding; partial double-sided thinning at stitching joints to unify splicing thickness and eliminate uneven stitching lines. To protect the high-gloss surface, the roller of the thinning machine is wrapped with soft sheepskin to avoid indentations. Manual thinning is prioritized, and all narrow small parts are thinned purely by hand without machine operation.
Exclusive pre-edge-sealing with beeswax is a unique Shebag pretreatment process. Different from the conventional process of stitching before edge oiling, Niloticus crocodile cut pieces are pre-sealed with beeswax individually to solve the common problems of oil absorption and uneven discoloration on polished leather edges. The process starts with multi-stage polishing: 220-grit sandpaper rough polishing removes cutting marks, followed by 400-grit fine wet sanding to eliminate delamination and burrs on cross-sections. Natural beeswax is heated to 60°C and fully infiltrates the leather cross-sections to isolate direct contact between edge oil and crocodile keratin layers. Wooden polishing sticks are used for rapid buffing to promote wax penetration into fiber gaps and form a stable waterproof protective layer. After 4 hours of natural air drying, three layers of colored edge oil are applied separately. Each layer is fully air-dried and finely polished with 800-grit sandpaper, resulting in transparent, haze-free edges and effectively preventing whitening and gloss loss caused by direct edge oiling on Niloticus crocodile leather.
